Increase Business Value: The Dangerous Truth About Choosing Wrong Advisors

Choosing the wrong advisors when selling your business isn’t just expensive—it’s catastrophic for your business value.

I’ve watched successful entrepreneurs lose millions in business value, endure years of stress, and ultimately fail to sell their businesses because they made poor advisor choices at the outset.

After 25 years and over 100 business transactions, I can tell you that your advisor selection decision will determine whether you join the successful 20% who achieve their dream exit at a great business value, or the 80% who never sell at all.

The stakes couldn’t be higher, yet most business owners treat advisor selection like choosing a restaurant for dinner rather than making one of the most important financial decisions of their lives.

The Broker Success Rate Scandal

Here’s what the industry doesn’t want you to know: most business brokers have shockingly low success rates, yet they’ll never voluntarily share these statistics with prospective clients.

I recently encountered a broker who proudly advertised “we’ve sold more businesses than anybody else in the UK.” Impressive marketing, until you dig deeper. They’ve also had more failed sales than anyone else. When pressed about their actual success rate, they became evasive and defensive.

The mathematics are simple: if they’ve sold the most businesses but also failed the most times, their success rate is likely appalling. These brokers operate on volume rather than success—they’d rather take on 100 clients and achieve 20 sales than take on 25 carefully selected clients and achieve 20 sales.

Guess who pays for this inefficient approach? You do, through wasted time, emotional stress, and ultimately, no sale.

The 90% Rule: Non-Negotiable Success Rates That Focus on Business Value

I only work with brokers who maintain 90% or higher success rates. Given that the industry average failure rate is 80%, this means partnering with professionals who can virtually guarantee success rather than treating your sale as another lottery ticket.

One of my preferred partners maintains a 97% success rate. Think about what that means: for every 100 business owners who engage them, 97 achieve successful exits (and at the optimal business value). Compare that to industry averages where 80 out of 100 fail completely.

These exceptional brokers are selective about which clients they accept. They’ll only work with you if they’re confident they can deliver success. That means selling your business at the right business value and on the best terms for you. This selectivity protects both their reputation and your interests—they have no incentive to take on doomed projects.

The Business Value Chemistry Factor: Why Personality Matters

You’ll be bedfellows with your broker for 12-18 months. This isn’t a transaction—it’s a relationship that will test your patience, communication skills, and emotional resilience.

I’ve seen perfect technical matches fail spectacularly because personalities clashed. When stress levels peak during due diligence (and they will), you need advisors who understand your communication style, respect your concerns, and can explain complex processes clearly.

If you leave initial meetings confused about next steps or feeling unheard, find different advisors immediately. The sale process is challenging enough without communication barriers complicating every interaction.

The Understanding Test: Can They Explain Simply?

I often tell clients: if your accountant cannot make themselves understood, if you consistently leave meetings confused, then you have the wrong person. This principle applies equally to all your advisors.

Complex transactions require clear communication. If your broker cannot explain the process in language you understand, if your lawyer drowns you in legal jargon, if your accountant speaks only in technical terms, you’re heading for trouble.

During my decades helping business owners, I’ve learned that the best advisors are also the best communicators. They understand that confused clients make poor decisions, delay processes, and increase transaction risks (which means better business value too).

The Volume Trap: Why More Isn’t Better for Your Business Value

Many brokers boast about their transaction volumes—hundreds of businesses sold, thousands of clients served, decades in business. These statistics sound impressive but often hide concerning truths.

High-volume brokers typically operate factory-style processes with minimal personalisation. Your business becomes just another file in their system, handled by junior staff using template approaches.

Premium advisors work with fewer clients but deliver superior results. They understand that selling your business isn’t just another transaction—it’s likely your most important financial event, deserving dedicated attention and customised strategies.

The Credentials Trap: Qualifications Versus Results

Don’t be swayed by impressive qualifications alone. I’ve encountered highly credentialed advisors who’ve never successfully guided a business through the complete sale process, alongside unqualified practitioners with exceptional track records.

Results matter more than credentials. Ask specifically about recent successful sales in your industry, at your business size, within current market conditions. Request case studies, client references, and detailed explanations of their specific contributions to successful outcomes.

The Hidden Costs of Wrong Choices

Choosing wrong advisors doesn’t just waste fees—it can destroy your sale completely. I’ve witnessed:

  • Businesses withdrawn from market after failed sale attempts, becoming “damaged goods” difficult to sell later
  • Owner confidence shattered by poorly managed processes, leading to permanent exit from sale considerations
  • Relationships with potential buyers poisoned by unprofessional advisor conduct
  • Legal complications arising from poorly structured deals requiring expensive resolution
  • Tax inefficiencies costing hundreds of thousands in unnecessary obligations

One memorable example involved a business owner who engaged a low-cost broker promising quick results. Six months later, after an embarrassingly amateur marketing campaign that attracted only tyre-kickers, the business was withdrawn from market. The owner’s confidence was shattered, and it took two years of rebuilding before attempting another sale with proper advisors.

Case Study: The £4 Million Disaster That Became an £11 Million Success

Let me share a cautionary tale that perfectly illustrates the catastrophic cost of poor advisor selection, followed by the transformational power of choosing correctly.

James owned a successful software company generating £3.2 million annual revenue with excellent 35% margins. Eager to sell quickly, he chose a broker based primarily on low fees—just 1.5% compared to the 3% others were charging.

The disaster unfolded predictably. The broker created an amateur information memorandum filled with spelling errors and unrealistic projections. Their marketing approach was scattergun—blasting details to hundreds of unqualified contacts rather than targeting serious buyers.

Within weeks, confidential information about James’s business was circulating throughout his industry.

Worse still, when genuine buyers emerged, the broker’s inexperience showed. They mishandled negotiations, made unrealistic demands, and failed to communicate effectively with buyer advisors. One serious buyer withdrew after the broker argued aggressively over standard warranty provisions. Another walked away when the broker couldn’t answer basic questions about the business.

After six months, James withdrew from market. His business was now “damaged goods”—everyone in his industry knew it had been for sale and failed to complete. His reputation was tarnished, staff morale plummeted, and key customers began questioning the company’s stability.

The Rebuild and Success Story:

Two years later, James approached me. We spent twelve months rebuilding his business’s market reputation, strengthening operations, and preparing properly for a second sale attempt.

This time, we engaged a top-tier broker with a 94% success rate. Their professional information memorandum showcased the business’s true potential. They targeted carefully selected strategic buyers rather than broadcasting to unqualified masses. When buyers emerged, the broker’s expertise shone through professional negotiations and smooth transaction management.

The result? James sold for £11 million—more than triple what he might have achieved with proper advisors originally, and infinitely more than the zero he received from his first attempt.

The irony? The total advisor fees for the successful sale (£360,000) were less than the value James lost through poor advisor selection in his first attempt. That £10,000 saving on broker fees cost him years of stress and millions in lost value.

The False Economy: Why Cheap Is Expensive

Some business owners choose advisors based primarily on fee structures, seeking the cheapest available options. This is false economy at its most dangerous.

Professional fees represent tiny percentages of successful sale proceeds. A broker charging 3% instead of 2% might seem expensive until they achieve a sale price 20% higher than their cheaper competitor would have secured.

I’ve seen business owners save £50,000 in advisor fees only to lose £500,000 in sale price because their advisors lacked the skills, relationships, or dedication to maximise value.

Red Flags to Avoid

Watch for these warning signs when selecting advisors:

  • Reluctance to discuss success rates or provide client references
  • Pressure to sign agreements immediately without proper consideration time
  • Promises of unrealistic sale prices or timelines
  • Generic marketing approaches rather than customised strategies
  • Poor communication skills or inability to explain processes clearly
  • Focus on their achievements rather than your objectives
  • Unwillingness to work collaboratively with your other advisors

The Right Way Forward

Start your advisor selection process 3-6 months before engaging the market. Interview multiple candidates, check references thoroughly, and trust your instincts about personality fit.

Ask difficult questions about their approach, success rates, and how they handle challenging situations. The best advisors welcome scrutiny because they’re confident in their abilities and track records.

Remember: you’re not just buying services—you’re investing in your future. Choose advisors

who share your commitment to achieving the best possible outcome rather than simply completing any transaction.

Your Success Strategy

Successful exits require exceptional advisors who combine technical expertise with commercial insight, industry knowledge with communication skills, and proven track records with personal chemistry that works for you.

These advisors exist, but they’re selective about their clients just as you should be selective about your advisors. The mutual selection process ensures aligned interests and dramatically improves your chances of joining the successful 20% rather than the failed 80%.

Your business represents your life’s work and likely your primary retirement asset. Doesn’t it deserve advisors capable of maximising its value through professional, dedicated service?
